Brad Jacobs (born 1956 in Massachusetts) built United Waste System in 1989 through roughly a hundred acquisitions, then United Rentals in 1997, which grew into the world's largest equipment rental company. In 2011 he bought a small trucking brokerage and renamed it XPO Logistics, scaling it into a global logistics and freight company through hundreds more deals before spinning off GXO in 2021. He has founded or led eight billion-dollar-plus companies and raised over $50 billion, and in 2024 published How to Make a Few Billion Dollars, distilling his consolidation playbook into a practical operating manual.

Across United Waste, United Rentals, and XPO, Jacobs applied the same playbook: identify a fragmented industry, acquire aggressively, and integrate ruthlessly. He has completed roughly 500 acquisitions, arguing that buying scale is often cheaper and faster than building it organically.
- Hire for raw intelligence, integrity, and hunger to learn. Jacobs favors people who are smart and honest and who want to learn over people who claim to have all the answers. He deliberately keeps teams slightly understaffed so they stay focused instead of drifting into redundant busywork.
- Treat constant problems as the normal condition of business. Jacobs argues that owning a company means dealing with a continuous stream of problems — that is the job, not a sign something has gone wrong. Founders who last are the ones who have made peace with this reality.
- A leader's composure sets the ceiling for the organization. Jacobs stresses keeping his mental state centered and positive regardless of what is breaking that week, because how the leader reacts under stress sets the ceiling for how well the whole organization performs.
- Only bring people in who raise the group's energy and standards. Every hire should make the organization better — people who elevate energy and standards, and who are not dragged down by the chaos of building. Bringing in someone who lowers the bar is a costly mistake.
